GMV Max can now count creator commissions as cost. Your old ROI target will not carry over
TikTok's Ad + Affiliate ROI divides GMV by ad spend plus commissions. Here is how to convert your old GMV Max target and where the new break-even sits.
- Ad + Affiliate ROI divides by commissions rather than subtracting them, so an old Ad ROI target typed in unchanged will cut spend.
- Convert a known day with 1 ÷ (1 ÷ old ROI + commission share of GMV), then compare it with your profit target.
- The new metric has a simple break-even of 1 ÷ margin before ads and commissions, which does not move when your affiliate mix moves.
- Coupons, referral fees, Smart Promotion fees and product costs still belong in your own margin, and organic orders still flatter both metrics.
On 5 October 2026 TikTok said GMV Max would let sellers "optimize for a true return on investment" by counting creator commissions, coupons and referral fees. Part of that already exists. GMV Max Pro has an objective called Ad + Affiliate ROI, and its formula is not the one most sellers assume. If you switch to it with your old target, you change how much the campaign is allowed to spend.
What did TikTok actually change?
Three things, at different stages.
The announcement came at Advertising Week New York on 5 October. The newsroom post uses the future tense and gives no formula, markets or date.
The documented piece is Affiliate cost optimization, a help page last updated in July 2026. It works only in Product GMV Max campaigns set up in GMV Max Pro mode. You pick Ad + Affiliate ROI under Target and budget, then set an ROI target. TikTok lists it for some advertisers in the United States, Indonesia, Vietnam, Thailand, Malaysia, the Philippines and Singapore.
The umbrella is the GMV Max Pro page, updated in October 2026. It names three building blocks: affiliate cost optimization, GMV Max Coupon and platform commission savings. It says Pro is available to some advertisers in supported markets and scenarios.
So affiliate cost is documented and live for some accounts. Coupons and referral fees inside ROI are announced, not documented.
Does the new ROI subtract commissions or divide by them?
It divides. TikTok's formula is GMV ÷ (ad cost + affiliate cost). Sales stay on top. Commissions join ad spend underneath.
That matters because a popular reading says otherwise. Common Thread Collective's 12 October guide describes net revenue as checkout value minus commission and coupons, with a $100 sale, $15 commission and $10 coupon leaving $75. That is a sensible way to think about profit. It is not how TikTok defines this metric. Quicklook's 12 October review reads the help page the same way we do. When an agency explanation and the platform's published formula differ, use the formula.
The two readings give different numbers from the same day. Take a hypothetical day with an Ad ROI of 4.0, where commissions equal 8% of GMV:
| Reading | Calculation per $100 of GMV | Result |
|---|---|---|
| Old Ad ROI | 100 ÷ 25 | 4.00 |
| TikTok's Ad + Affiliate ROI | 100 ÷ (25 + 8) | 3.03 |
| Subtraction reading | (100 - 8) ÷ 25 | 3.68 |
The conversion is 1 ÷ (1 ÷ old ROI + commission share of GMV). TikTok's page warns that the new value may look lower and that this does not mean performance worsened. It is the same day, measured in a different unit.
What happens if you keep your old target?
Spend should drop. Say, hypothetically, you ran at an Ad ROI target of 4.0 and type 4.0 into the new objective. At 8% commissions, ads and commissions together may now take only $25 per $100 of GMV. Commissions still take $8, so the ads get $17. That is an Ad ROI of about 5.9 on the old scale. Expect the system to bid less and deliver less.
TikTok's own guidance makes this worse in the short term. Its Product GMV Max best practices say to hold each ROI setting for at least three full days. Its optimisation guide says to watch for two to three days before judging a change. A wrong first target can cost most of a week.
Where is break-even on the new metric?
This is the real gain, and none of the top guides we read point it out.
Let m be your margin before ads and commissions: price after product cost, fulfilment, platform fees and any seller-funded discounts. Profit is m × GMV - ad cost - affiliate cost. That is zero when GMV ÷ (ad cost + affiliate cost) = 1 ÷ m.
So the break-even on Ad + Affiliate ROI is simply 1 ÷ m. At a 40% margin, it is 2.5.
On the old Ad ROI, break-even was 1 ÷ (m - commission share). It moved every time your affiliate mix moved. At 40% margin and 8% commissions it was 3.125. If affiliate orders halved and commissions fell to 4%, it dropped to about 2.78. DataGlass Labs, for example, builds a careful blended break-even for exactly this reason. The new metric removes the need for the blend, as long as the commission estimate is right.
To aim for profit rather than break-even, choose the share of GMV you want to keep, p. The target is 1 ÷ (m - p). At 40% margin, keeping 7% means a target of 3.03, and keeping 10% means 3.33.
What does the new metric still leave out?
Four things, and each one changes m or the reading.
Coupons. The GMV Max Coupon page says coupon costs are charged separately from ad spend, at a rate you set as a share of net sales. The default is 3% and the range is 1% to 50%. It does not say ROI includes them. Subtract the rate from m.
Platform fees. Referral fees are in the announcement, not in the formula. Smart Promotion is a separate cost too. PPC Land, reporting TikTok's June 2026 US seller guide, puts it at 3.5% of store GMV, rising to 4.5% in major campaigns, Black Friday included. That is one point off m in November. At 40% margin before the rise, break-even moves from 2.5 to about 2.56, and the 7% target from 3.03 to 3.125.
The commission estimate. TikTok estimates affiliate cost from the selected products' average commission rate over the past 14 days. If you raise commissions for a sale, the estimate trails for up to two weeks. Some invited sellers can also set a separate Shop Ads commission rate for ad-supported orders, from 1% to 80%. The help page does not say which rate feeds the estimate. Check the Ad + Affiliate reporting view against your settlement data.
Orders the ads did not cause. Product GMV Max credits all orders for promoted products while the campaign is active, including organic and affiliate orders where the buyer never saw an ad. The new metric adds the commissions on those orders too. It is a fair whole-product check: do this product's ads and creators pay for themselves together? It is not a measure of what the ads added.
Is GMV Max ROI a ceiling or a floor?
Sources disagree, and the disagreement is worth settling before you set targets.
Most practitioner guides treat dashboard ROI as a ceiling, because orders with no ad touch are counted. That inclusion is documented by TikTok, not inferred.
Two lines of evidence point the other way. Haus's TikTok report, drawn from hundreds of experiments over two and a half years, found an extra 68% lift in the main outcome during the window after tests ended. GMV Max's attribution page also shows that a purchase three days after an ad does not count. So some real effect lands outside the credit window.
TikTok's own studies claim GMV Max adds sales. Its UK blog reports a 15% average revenue uplift across 11 clients, measured with causal impact analysis from January 2024 to June 2025, with no intervals published. A one-shop ChannelX test from July 2026 saw organic GMV rise 35% alongside the ads, which shows how much of a dashboard total can arrive by other routes.
Our reading: for TikTok Shop sales of promoted products, the ceiling view is better supported. Haus measured DTC and omnichannel outcomes, not Shop orders. A 15% uplift is also a share of revenue. The dashboard credits the campaign with all attributed GMV. Both can be true at once. Only a holdout on your own products settles the size. Our guide to go-dark and holdout tests covers how to size one.
Which setting fits which shop?
| Your situation | What to do |
|---|---|
| Little or no affiliate content | Stay on Ad ROI. The two metrics nearly match, and the switch adds a learning reset for little gain |
| Affiliates drive a large share of promoted GMV | Switch, and set the target as 1 ÷ (m - p), not your old number |
| Commission changes planned for a sale | Change rates at least 14 days ahead, or expect the estimate to lag |
| Using GMV Max Coupon or Smart Promotion | Take the coupon rate and promotion fee out of m before setting a target |
| Relying on ROI protection | Keep the target at least 1.11 times break-even, and confirm the objective is covered |
| Offered commission savings | Price the fee cut against the lower target it requires |
Two rows need a note. ROI protection issues credits when ROI falls below 90% of the daily target on days with more than 20 orders. A credit back to 90% of target only protects profit if the target is at least 1 ÷ 0.9, or 1.11, times break-even. At 40% margin that floor is about 2.78. The page does not say whether it covers the Ad + Affiliate ROI objective, so ask your TikTok contact before you rely on it.
Commission Saving via GMV Max in the US asks you to set your ROI target at or below a value TikTok shows you, and locks the target for 14 days. A lower fee is welcome. A lower target also means more spend at a thinner return. Run both through 1 ÷ (m - p) before accepting.
How to switch over in seven steps
- Work out m per product. Price after product cost, fulfilment, referral fee, Smart Promotion fee and coupon rate.
- Export a recent week on Ad ROI. Note GMV, ad cost and commissions paid from settlement data.
- Convert it. Apply 1 ÷ (1 ÷ Ad ROI + commission share) to see what that week reads on the new metric.
- Choose p. Decide the share of GMV each product must keep, then set the target at 1 ÷ (m - p).
- Launch in GMV Max Pro mode with Ad + Affiliate ROI. Hold the target for three full days, as TikTok advises.
- Reconcile weekly. Compare TikTok's estimated affiliate cost with commissions actually paid. If the gap is large, adjust the target by that gap.
- Run a holdout before scaling. Pause a matched group of products for two weeks and compare their total GMV with the products still running.
If creators are a large part of your shop, the sample question comes first. Our piece on free or refundable TikTok Shop samples prices that cost per order. For how a lower target buys reach on Google, see Smart Bidding Exploration and margin headroom.
The broader point holds on every platform. A new metric is not progress until you know its unit. Read the formula, convert one known day, and set the target from your own margin. If you want a measured view of where your brand shows up across paid and AI channels, join the Ethos Engine waitlist.
Questions
What is Ad + Affiliate ROI in TikTok GMV Max?
It is an optimisation objective in GMV Max Pro for Product GMV Max campaigns. TikTok's help page defines it as GMV divided by ad cost plus affiliate cost. Affiliate cost is estimated from the selected products' average commission rate over the past 14 days. TikTok lists it for some advertisers in the US and six Southeast Asian markets.
Why does my ROI look lower after switching to Ad + Affiliate ROI?
Because commissions now sit in the denominator. The same sales and the same ad spend produce a smaller number. TikTok's page says the lower figure does not mean performance got worse. A day that read 4.0 on Ad ROI, with commissions at 8% of GMV, reads about 3.03 on the new metric.
Does GMV Max now include coupons and referral fees in ROI?
TikTok said on 5 October 2026 that GMV Max will factor in affiliate commissions, coupons and referral fees. The only formula it has published covers affiliate cost. Its coupon page says coupon costs are charged separately from ad spend and does not say whether ROI includes them. Treat coupons and fees as your own deduction until your account shows otherwise.
Is GMV Max ROI a measure of what the ads caused?
No. Product GMV Max counts all orders for promoted products while the campaign runs, including organic and affiliate orders with no ad interaction. Both the old and new ROI are whole-product ratios. Only a holdout, such as pausing a matched group of products, shows how much the ads added.
